SaaS renewal: what evidence of value should you bring?
For a SaaS renewal, connect the customer’s goal to an observed result, its source and its limits. Login counts alone cannot prove a business benefit. Here is the brief we recommend preparing before you discuss the next contract.

Key takeaways
- Separate product usage, business outcomes and return on investment.
- Keep a source, a time period and a contact for each result.
- Unmeasured value remains unverified; it does not become an arbitrary ROI estimate.
They use the product. What does it help them achieve?
In a post on Customer Success, Jeff Breunsbach distinguishes activity metrics from outcomes a customer can defend at renewal. This is a professional viewpoint, not a study measuring the effect of that approach.
Return to the goal agreed at purchase. If the customer wanted a shorter process, examine that time on a comparable scope. Creating user accounts shows adoption; it does not tell you whether the work gets done faster.
Another illustration, not a customer case: a closed ticket records that an incident was handled. Ask whether the customer’s team could resume its work before presenting the resolution as a business outcome.
An evidence brief for the SaaS renewal
Adapt the following outline to your account. You should be able to discuss each row with the customer without opening a thirty-page presentation.
| Document | What to find |
|---|---|
| Original goal | The expected outcome in the customer’s words, linked to the conversation. |
| Observed result | The measure, time period and actual scope covered. |
| Confirmation | Who confirms the result, or whose confirmation is still needed. |
| Limits | Missing data, scope changes or another possible cause. |
| Proposed next step | An action, its owner and the next decision to make. |
If you have not measured ROI, say so
Return on investment requires agreed benefits and costs. Time freed up is not automatically a cash saving. Do not multiply it by an hourly rate chosen without agreement and present the result as profit.
Without a baseline, show the current result and explain what is missing for a comparison. Agree on a measure for the next period. An estimate can inform a decision, provided its assumptions are visible and it is not presented as an observed result.
CSMs and Account Managers: review the same evidence
The renewal process published by GitLab calls for a named owner and an internal account-team review. Our recommendation: also agree on the evidence available and the questions that remain open.
The CSM checks outcomes with the customer; the Account Manager prepares commercial terms. Adapt these roles to your team. Use the brief to prepare a QBR or a shorter renewal call. If the conversation turns to price, check the context before offering a discount.
Phano produces an account diagnostic from connected sources to inform that preparation in your existing tools. It does not turn missing data into ROI evidence. The brief above is a working method, not a promise that the customer will renew.
Frequently asked questions
What evidence should you bring to a SaaS renewal?
A customer goal, an observed result over a defined period, its source and customer confirmation. Include limits and next actions. Usage metrics alone do not demonstrate the business outcome.
What can you present without a quantified ROI?
The results you can verify and the data still missing. Agree on a measure with the customer; do not present an estimate as a benefit already achieved.
